Ten Questions to Ask a Skincare Manufacturer Before You Commit

Choosing a contract manufacturer is one of the few decisions in a beauty business that is genuinely difficult to reverse. Once your formula, your tooling, your artwork and your notification are tied to one factory, moving costs real money and real months.
Most brand owners ask about price and minimum order quantity in the first call. Those matter, but they are the easiest questions to answer and the least revealing. Here are ten that tell you far more.
1. Which certifications do you hold, and what scope do they cover?
A GMP or ISO certificate is not a blanket. Ask which production lines and which product categories the certification covers, and ask to see the current certificate rather than a logo on a website.
2. Who owns the formula if we part ways?
Ownership of a bespoke formulation should be written down before development begins, not negotiated after a dispute. Clarify whether you own it outright, hold exclusivity for a period, or are licensing access to a shared base.
3. Will this formula be exclusive to us?
Library formulas are usually shared by design, which is perfectly acceptable if you know it. Problems arise when a founder assumes exclusivity that was never offered.
4. What stability and safety testing is included in the quotation?
Ask specifically about accelerated stability, microbiological challenge testing and packaging compatibility, and whether each is inside the quoted price or billed separately.
5. Can you provide a complete Product Information File?
You need this to support your NPRA notification and to respond if the authority requests it. A manufacturer who hesitates here is telling you something important.

6. What is the realistic lead time from approved sample to delivered stock?
Ask for the full picture including raw material procurement, packaging component lead times, production scheduling and quality release, not just the days the machines are running.
7. How do you handle a batch that fails specification?
Every manufacturer occasionally produces a batch outside specification. What separates them is what happens next. Ask about their reject procedure, who absorbs the cost and how quickly a replacement is scheduled.
8. What are your minimum order quantities per SKU, and per variant?
The distinction matters enormously for a range. A 3,000-unit minimum across a product is very different from 3,000 units per shade or scent.
9. Which packaging components do you supply, and which must we source?
Bottles, pumps, caps, cartons, labels and shrink sleeves may come from several suppliers. Unclear ownership of these lines is a common cause of launch delays.
10. Can we speak to a brand you currently produce for?
Confidentiality limits what any manufacturer can share, but a partner with a stable client base can usually arrange at least one reference conversation.
Reading the answers, not just collecting them
Pay attention to how these questions are received. A manufacturer who answers precisely, admits what is not included and volunteers a constraint you had not asked about is generally the safer partner, even at a slightly higher unit cost.
